Four product teams at Atlas had drifted into four visual languages. Previous attempts at a shared system had failed because adoption required a full-stop rewrite.
We shipped the system as a set of tokens first, so teams could adopt the colour and type layer in an afternoon, then move component by component at their own pace.
Three of the four teams were fully migrated within two quarters; the fourth adopted the token layer and finished later that year.
